The Most Avoidable Reason a Coaching Engagement Stalls
A client who wasn’t actually ready when you started.
Not every org that wants OKRs is ready for OKRs. Some don’t have the executive sponsorship that makes the program real. Some have a strategy gap they haven’t named yet. Some are carrying cynicism from a failed initiative two years ago that will derail cycle one if you don’t surface it first.
This assessment is how you find out. Before you scope the engagement, before you run the kickoff, before you’re three weeks in and realising the foundation wasn’t there.
It’s a structured conversation tool. Use it in discovery. Use it with your client sponsor. Use the output to have the honest conversations that make engagements succeed instead of the ones that just look like they’re succeeding.
What's Inside
- A 5-domain scoring framework covering strategy clarity, leadership readiness, org capacity, cultural fit, and engagement scoping
- 5 questions per domain scored 0 to 2, with clear criteria so two coaches assessing the same client land in the same place
- Red flag markers (⚑) on the questions where a low score means the conversation needs to happen before the engagement starts
- Domain totals + overall score (max 50 pts) with a four-band interpretation guide
- An engagement planning page with a red flag log, top 3 gap tracker, notes space throughout, and an overall recommendation field

What the Score Tells You
40 to 50 – Green – Ready to proceed. Your client is well-positioned for a strong cycle one. Address any red-flagged questions before launch.
28 to 39 – Amber – Proceed with conditions. Identify the lowest-scoring domains. Make gap-closure a formal part of the engagement scope before you begin.
15 to 27 – Red – Not yet. A significant readiness gap exists. Present the findings directly. The most valuable work right now is closing the gaps, not running cycle one.
0 to 14 – Critical – Stop. This client needs foundational work before OKRs are the right intervention. A failed OKR program does more damage than a delayed one.
This Is For You If...
- You’ve had a coaching engagement stall mid-cycle and suspected the org wasn’t ready, but didn’t have a structured way to assess it upfront.
- You’re in a discovery conversation with a new client and want a professional framework for asking the questions that actually matter.
- You want to be able to share a clear, documented finding when a client needs to do more readiness work before cycle one.
- You run multiple client engagements and want a consistent intake process that flags risk early across all of them.
- You’ve been asked to revive a failed OKR rollout and need to understand what went wrong before you recommend a path forward.

How to Use It
In the discovery call. Work through each domain as a conversation guide with the client sponsor. Score as you go. Your in-the-moment score is more valuable than a polished one after the fact.
As a pre-engagement deliverable. Share the completed assessment with your client. It’s a professional, structured way to name what needs to change before you start.
At the start of cycle two. Run it again to measure progress on the gaps you identified. It’s a useful measure of engagement health over time.
As a red flag log. Any ⚑ question that scores 0 or 1 goes into the engagement planning page. These need a direct, documented conversation before you proceed.

Questions People Ask First
How long does the assessment take to run?
About 45 to 60 minutes when run as a structured conversation with your client sponsor. You can also complete it independently based on discovery notes – that takes around 20 minutes – but the conversation version gives you far more signal.
Can I share it directly with clients?
Yes. It’s designed to be shareable. The scoring is transparent, the criteria are clear, and the engagement planning page is built to be handed over as part of a findings conversation.
What if my client scores Red or Critical?
That’s the assessment working. The engagement planning page gives you a structured way to present the gaps and recommend the pre-work needed before cycle one. A client who understands their readiness gaps is a much better coaching partner than one who doesn’t.
Is this only for new client engagements?
No. It’s useful at any point where you need to assess or re-assess the state of an engagement – at the start, before a significant scope change, or when something has started to go sideways and you need to name why.
