OKR Prioritization Matrix: Score, Rank and Plot Your Ideas

This OKR prioritization matrix turns a long brainstorm into a shortlist. List your objective ideas, score each one on four measures, and the tool ranks them and plots them on an impact and ease grid as you type. It’s based on the scoring sheet Alison Beierlein uses with clients. Your list stays in this browser, and nothing is sent anywhere.

How the scores work

What each score means

Impact

How much the idea would move the outcome your Objective is about, if it works. Score the size of the change, ignoring how hard it is. If the chance disappears when you wait a quarter, such as a market window or a contract renewal, score it higher.

Confidence

How sure you are that it will work. Data, a past test or a customer request earns a high score. A hunch earns a low one.

Assets

How much of what it needs you already have: the people, skills, tools, budget and content. A high score means you could start next week.

Ease

How easy it would be to finish this cycle, given everything else on the team’s plate. A high score means little effort and few dependencies on other teams.

Use it in planning

How to use the OKR prioritization matrix with your team

  1. Brainstorm objective ideas across the six anchors and type every one into the tool, without judging them yet.
  2. Have each person score the ideas on their own, then compare. Where scores differ by three or more points, talk it through before you settle on one.
  3. Look at the top five and the grid together. Quick wins and big bets with the highest scores are your candidate Objectives.
  4. Keep one to four, write Key Results for each, and download the CSV so you can revisit the parked ideas next cycle.

Your ideas

Scores from 1 (low) to 10 (high)
IdeaHypothesisAnchorImpactConfidenceAssetsEaseScore

Ranked by score

Score = (Impact + Confidence + Assets + Ease) / 4. When two ideas tie, the one with the higher Impact ranks first.

    Impact and ease grid

Numbers on the grid match the ranking. Ideas missing an Impact or Ease score don’t appear yet.
